Map the Mask
Identify the protective pattern and what it is trying to protect.
Leadership Coaching · The Mask Framework™
We all build protective behaviors to handle pressure, judgment, and conflict. They work — until they start limiting how we communicate, lead, and build trust. The Mask Framework™ helps you identify the pattern, understand what activates it, and choose a more intentional response.
"If you were not trying to protect yourself right now, how would you want to respond?"

The premise
The goal is to recognize the mask, understand what activates it, decide whether it still helps or now hurts, and build the ability to choose. The Mask treats protective behavior with curiosity rather than judgment — a mask usually exists because, at some point, it worked. Coaching helps you decide whether it is still serving you.
Authenticity is not saying everything you are thinking. It is making sure fear is not making the decision for you.
Is this you?
The Mask is built for leaders who:
A structured behavioral coaching methodology for the patterns that quietly interfere with communication, feedback, trust, and leadership effectiveness.
The MASK method
Identify the protective pattern and what it is trying to protect.
Recognize the situation, internal story, emotion, and conditions that activate it.
Choose behavior intentionally rather than letting fear or protection choose it for you.
Turn insight into a specific behavioral experiment and revisit it in the next session.
Every session ends with a behavioral commitment: when ______ happens, instead of ______, I will ______.
Common masks
These are not personality types or diagnoses. They are recognizable protective patterns — and most of us wear more than one, depending on the room.
The question is never "which mask are you?" It's "which mask shows up?" You might be the Performer with your CEO, the Controller with your team, the Pleaser with a client, and the Lone Wolf when you're overwhelmed. The mask is situational — which means it's coachable.

Ways to work together
The six-session arc, delivered privately. Built for leaders who want the pattern named, not managed around.
The same MASK loop run with a leadership team or emerging-leader cohort, with individual work kept private and shared themes surfaced together.
Build a shared language for the behaviors that quietly erode trust. Equip leaders and internal coaches with a common framework for recognizing defensiveness, avoidance, overcontrol, and perfectionism before they undermine communication and performance.
For organizational coaching, individual development pairs with simple pre/post measures tied to observable workplace behavior.
Clear boundaries are what make this work safe and useful.
Assessment language is developmental, not diagnostic. When something belongs with a clinician, I will say so.
Who you are working with
Will Craig is a leadership speaker, coach, and creator of The Mask Framework™, a behavioral methodology designed to help leaders recognize the protective patterns that emerge under pressure. His work sits at the intersection of leadership, communication, psychological safety, and human behavior, informed by his experience working with leaders and organizations and hundreds of conversations about how people respond when the stakes are high.
Across keynotes, workshops, coaching, and organizational programs, Will helps people move from automatic protective behavior to intentional leadership. The Mask Framework turns that idea into a practical, repeatable process leaders can use in the moments that matter.
FAQ
Emerging and experienced leaders, founders, managers, and high performers who are effective at what they do but sense that the way they protect themselves under pressure is now costing them trust, candor, or energy. It also works well for leadership cohorts inside an organization.
No. This is developmental behavioral coaching, not therapy, counseling, or diagnosis. The language is developmental, not clinical. When something belongs with a qualified mental-health professional, I say so and help you find the right support.
The core arc is six sessions, typically every two or three weeks over three to four months. Sessions run 50–60 minutes, virtual or in person. Some clients continue with a lighter maintenance cadence once the six-session arc is complete.
Every session ends with one specific behavioral commitment: "When ______ happens, instead of ______, I will ______." You run it as a real-world experiment and we open the next session with what actually happened — not with theory.
Yes. The same MASK loop runs as a group cohort for leadership teams, with individual Mask Maps kept private and shared themes surfaced at the group level. Organizations often pair a cohort with a keynote or fireside chat to set the tone.
For organizational engagements we use simple pre/post self-report measures tied to observable workplace behavior: self-awareness under stress, receiving feedback without defensiveness, help-seeking, addressing conflict, psychological safety, and values-aligned behavior.
Send a note through the booking form. We hold a short, no-cost fit call to talk about what is happening, what you want to be different, and whether this method is right for you. If it is, we scope the arc and begin.
Start with a short fit call. Tell me what is happening and what you want to be different three months from now.
